How to replace an air conditioner in Phoenix

Everything an estimator hopes you will not ask, with the arithmetic shown. Read it before anyone sits down at your kitchen table — including us.

I. The bigger unit is usually the wrong unit

Phoenix buys air conditioning the way it buys trucks — one size up, to be safe. It is the single most expensive habit in the Valley, and it does not even buy comfort. An oversized unit reaches the thermostat too fast, shuts off before the air in the room has mixed, and starts again minutes later. Short cycles are why the back bedroom never cools, why the compressor dies in year eleven instead of year eighteen, and why monsoon-season air feels clammy at 76°.

Sizing is not a guess and it is not the old nameplate. A Manual J load calculation works from your actual house: orientation, window area and glazing, attic insulation as it exists today, and where the ducts run. When a house has been reroofed, had windows replaced, or grown shade trees since 1998, its load went down. The estimator who copies the dead unit’s sticker is repeating a thirty-year-old guess with today’s prices.

Ask one question of every bid: what load calculation is this size based on? If the answer is a square-footage rule of thumb delivered from a van seat, the number is decoration.

II. SEER2, without the condescension

SEER2 is cooling delivered per unit of electricity, measured across a simulated season with realistic duct pressure — the “2” marks the 2023 test that replaced the friendlier old one. Higher is better, and the scale is roughly linear: a 16 SEER2 system uses about a third less power than the 10 SEER unit it replaces, for the same cold air.

What the brochure will not say: in a climate with 2,000 cooling hours, the jump from 14 to 16 pays for itself and the jump from 16 to 20 usually does not. The premium tiers earn their price through variable-speed comfort — quieter, longer, gentler cycles — not through the energy line alone. Buy efficiency to about 16, and above that, buy it only if you are buying the comfort too.

III. What the 20-year-old unit costs you per month, right now

A 4-ton system from 2005 was a 10 SEER machine on its best day, and twenty summers of coil wear mean it is not having its best day. At Phoenix cooling hours and current blended utility rates, it drinks roughly $150 a month in summer electricity. The 16 SEER2 replacement runs the same months for about $95.

That $55 a month is not hypothetical — it shows up on the APS bill in the first full billing cycle. Put it beside the financing line: the replacement on this site’s pricing page runs $149 a month ($8,900 total, 84 months at 10.24% APR, zero down, through Wisetack on approved credit), of which a third is paid by the old unit’s own waste. Nobody should pretend the new system is free. It is, however, cheaper than it looks by exactly the amount your current one is overpaying.

IV. Heat pump against gas, in a city that barely heats

Phoenix heats for about six weeks, gently. Winter design temperature is 34°, a heat pump’s easiest weather, and the machine already is your air conditioner the rest of the year. The gas furnace’s one real argument — cheap therms in a long winter — never gets to make its case here.

The bookkeeping settles it. Keeping gas means eleven months of meter fees for one month of heating; dropping it means one machine, one filter, no flue, no combustion in the attic. And the incentives stack on one side only: $1,125 from SRP on qualifying variable-speed heat pumps, plus up to $2,000 federal at tax time. When a Mesa furnace cracks its heat exchanger, the conversion is now routinely cheaper than the like-for-like swap. We show both numbers anyway.

V. Single-stage, two-stage, variable

A single-stage compressor has two settings: everything and nothing. A two-stage adds a lower gear it uses most of the time. A variable-speed inverter runs anywhere from about 30% to 100%, which lets it match the house’s load minute by minute instead of slamming past it.

The honest guidance, house by house: a well-insulated single-story with good ducts is fine on single-stage — that is the $8,900 machine, and we will not talk you off it. High ceilings, two storeys, west-facing glass, or anyone sensitive to temperature swings and noise: the variable-speed earns its premium daily. Monsoon humidity is the tiebreaker — long low cycles wring water out of the air in a way single-stage physically cannot.

VI. What the rebates actually cover

Utility rebates here are real money with real strings. APS and SRP each pay on qualifying heat pumps — the SRP figure requires 17+ SEER2 and variable-speed — and both pay on duct sealing with a verified leakage test, which is the quietly best deal on either list. The federal 25C credit adds up to $2,000, as a tax credit you claim, not cash at the register, and it needs the AHRI certificate your contractor should be handing you without being asked.

The strings: equipment must be on the qualified product lists, the paperwork has deadlines, and programs change yearly — the amounts on this site were checked in July 2026 and are printed with that date on purpose. We file the utility paperwork before the crew leaves. Any shop that hands you a rebate brochure instead of a completed form is telling you whose job they think it is.
